Johannes Landgraf, CEO of Ona (formerly Gitpod), wrote a thoughtful essay about how the hardest thing AI is replacing isn't code — it's professional identity. Engineers who fuse their sense of self to their craft can't adapt when the craft changes beneath them. The lobster has to crack its old shell to grow. You have to let go of who you were to become what's next.

He's not wrong about the psychology. The core loop he describes — where defending your identity makes you rigid, which makes you worse at the thing you're defending — is real. Anyone who's watched a senior engineer mass-reply to a Slack thread about AI tooling with thinly veiled contempt has seen it in action. The Graham Duncan framework he draws on, distinguishing experts who defend the game from masters who let it evolve, is clarifying. Good stuff.

But there's a structural dishonesty in the framing that I can't get past.

Landgraf's personal molting story is: he felt insecure about not being technical enough as a CEO, did coaching work, stopped performing, felt freer, and then pivoted his entire company from dev tools to AI agents. That's a story about a founder with equity and authority discovering that vulnerability is a leadership superpower. Fine. Useful, even, for people in that position.

The essay then generalises this into advice for the industry: teams of twenty will become teams of three, and the engineers who survive will be the ones who loosen their identity and become "orchestrators of AI systems." The ones who don't adapt are "defending who they were."

Notice what happened there. A structural labour contraction — seventeen people losing their jobs — got reframed as an individual psychology problem. You're not being displaced, you're just gripping too tight. That's a comfortable diagnosis when you're the one deciding the headcount.

The tell is proportionality. Job losses get one paragraph. The freedom of letting go gets six. The ratio reveals the audience: people with enough career capital that identity work is a growth exercise, not a survival question.

None of this means engineers should refuse to adapt. They shouldn't. The tools are changing and pretending otherwise is self-destructive. But "let go of your identity" is advice that lands very differently depending on whether letting go means updating your mental model or updating your CV.

The lobster molts because it has to. But the lobster and the chef have different perspectives on what comes next.
